HR Studio
Some questions can't be answered
around a table.
Restructures involve trade-offs no spreadsheet captures. Culture work asks people to surface what they have never said out loud. Performance systems fail unless they are co-created with the leaders who must run them.
Strategy only lands when the people who carry it have, in some real way, helped to build it.
The Phoenix Studio is the part of our practice where we use a deliberate set of techniques, drawn from design, strategy, and applied behavioural science, to compress months of misalignment into days of clarity.
We deploy these methods inside leadership development, change management, organisational design, performance architecture, and culture work. Sometimes a single technique. More often, two or three sequenced together to move a leadership team from a hard question to a decision they can stand behind.

Where We Work
The Studio is deployed across the full range of organisational HR challenges.
Change Management & Transformation When an organisation needs to shift - structurally, culturally, or operationally - we design and lead change processes that bring people with you, not behind you.
Organisation Design & Restructuring We help organisations build structures that reflect where they are going. From operating model redesign to team restructuring, the work is always grounded in strategic reality, not organisational habit.
Mergers & Acquisitions The numbers rarely derail a merger. The people do. We work on the human side of M&A - cultural integration, leadership alignment, and the conversations that determine whether two organisations actually become one.
Talent Management & Succession We help organisations identify, develop and retain the people they cannot afford to lose - and build the pipelines that mean leadership transitions don't become leadership crises.
Diversity, Equity & Inclusion DEI done well is not a programme. It is a sustained shift in how an organisation thinks, decides and includes. We design interventions that move beyond awareness into lasting behavioural and structural change.
Culture & Leadership Development Culture is not what is written on the wall. It is what happens in the room when things get hard. We work with leadership teams to close the gap between the culture they describe and the one they actually live.
Learning & Capability Building We design and deliver learning experiences that build the skills organisations need for what is coming next - not just what worked before.
Employee Engagement Engagement is a signal, not a solution. We help organisations understand what is driving disengagement and design the conditions - structural, cultural, and relational - that make people want to bring their best.
Across all of these, our work is always facilitated by certified coaches - people trained to hold the kind of space where honest thinking happens and real commitment is possible.
Inside the Studio
Multiple techniques. One purpose:
better decisions, made together.
i. LEGO® Serious Play
Developed at MIT and IMD, LEGO Serious Play uses three-dimensional construction to bypass the verbal dominance of senior teams and surface the perspectives that meetings rarely reach. Built models become shared artefacts — easier to challenge, easier to evolve, harder to dismiss as one person's opinion.
Phoenix uses it where words alone are not getting the team to alignment: when a leadership group is stuck on strategy, when a culture conversation keeps circling, when an operating model needs to be felt before it can be designed.
ii. Design Thinking, with AI
Human-centred design built on empathy, problem framing, ideation, prototyping, and iteration applied to organisational and leadership challenges. Phoenix layers AI into the diagnostic and synthesis phases: rapidly clustering qualitative data, surfacing patterns across stakeholder voices, and stress-testing prototypes against scenarios that would otherwise take weeks to model.
The result is a process that holds the rigour of design discipline at the speed today's organisations require.
iii. Liberating Structures
Most organisations have more collective wisdom than they ever get to use. LS, a repertoire of 33 practical microstructures, change how that wisdom gets surfaced. It makes it possible for groups of any size to fundamentally shift how they interact and make decisions together, distributing control so that direction is shaped by the people doing the work. Phoenix uses LS where conventional facilitation creates the illusion of inclusion without the substance. It sits naturally alongside Design Thinking, Lean and Prosci - all of which we are certified to deliver -adding the participatory architecture that makes those methodologies actually land.

iv. Scenario Rooms
Immersive, time-pressured simulations that place leadership teams inside a high-stakes scenario relevant to their actual context, a crisis, a market shift, a difficult succession, a values test. Decisions must be made together, with imperfect information, in the time available.
The learning isn't in the scenario itself. It is in what the room reveals about how this team makes decisions under pressure: who leads, who listens, who escalates, who assumes, who recovers. Insights that no leadership assessment surfaces with the same clarity.
v. Speed Hacking
An accelerated, structured problem-solving format adapted from the engineering hackathon tradition. Speed Hacking compresses the diagnose–design–decide cycle into a tightly choreographed window, typically a half a day occasionally more, with deliberate constraints that force convergence. It is not brainstorming, and it is not a sprint. It is a method for organisations that have spent too long in analysis and need to translate accumulated thinking into an actionable plan with collective ownership.
vi. Leadership Quest
A series of structured micro-challenges, each grounded in a real leadership scenario and paired with narrative prompts that ask the leader to examine not only what they would do, but why. Quests are individualised; calibrated to the leader's role, context, and developmental edge.
Where the other Studio techniques bring teams together in a room, Leadership Quest leverages AI Twin tools and extends Phoenix's work into the spaces between sessions: the ongoing practice that turns a development programme into a development trajectory.
